A Growth OS To Get Unstuck, Unblocked, and Unleashed

Unstuck, Unblocked, and Unleashed

Nearly 9 out of 10 companies will hit a growth stall, and most never fully recover. Trifecta installs a growth operating system and a platform built to get those companies growing again.

Look closely at almost any company and you’ll find the same story. A strong plan. A capable team. An approved budget. And a revenue number that keeps missing.

This isn’t rare. In fact it’s normal. Stalled growth is one of the most common problems in business, and one of the least understood. Leaders feel it in every board meeting, every forecast, and every Monday meeting. What's hard to see is why it's happening, where to look, or what to fix first.

The truth is, most owners already know what growth looks like. The plan was rarely the problem.

The gap between knowing and doing is where revenue dies. That’s the execution gap.

Closing that gap takes three moves, in order. Unstuck: stop calling it a bad quarter and admit the number isn't moving. Unblocked: find and name the one constraint holding it back, which almost never sits where everyone is looking. Unleashed: install the fix with your own team, so growth stops depending on heroics.

That's the work we built Trifecta to do. We are a growth practice built for owner-led companies that have hit a wall. We don't sell decks. We don't sell retainers. Instead, we name your constraints, blueprint the fixes, and install them with your team until they own it. Then we leave.

We help companies determine why their stalls are happening, why the usual fixes don't stick, and how they can start finding constraints this week.

Stalled Growth Is The Rule, Not The Exception

If your growth has slowed, stalled, or never really took off, you are not alone. You are the norm.

The research behind the book Stall Points tracked some of the largest companies in the world across five decades. About 87% hit a serious growth stall. Only about one in ten ever got back to a sustainably high growth rate.

The part that should get every CEO’s attention is the cause. The same research found that the vast majority of stalls were not caused by the economy or the market. They came from choices made inside the company. Self-inflicted. Which means fixable.

If the biggest companies on earth, with strategy departments and research budgets, stall from the inside, an owner-led company running on the founder's time isn't immune. It's more exposed.

In the owner-led companies, between $5 million and $100 million in revenue, a stall rarely looks like a crisis. It looks like this:

•         Four explanations for the same miss. Each department has a reason, and each reason sounds right on its own.

•         A forecast nobody trusts. The number gets presented. Nobody plans hiring or capital against it.

•         Meetings full of updates, not decisions. Priorities exist, but nobody’s name is next to them.

•         An owner still in every deal. The company can’t grow past the founder’s personal capacity.

The cost is bigger than one bad quarter. Every month of stall is a month of payroll, marketing spend, and leadership time that produced activity instead of growth. And once a company stalls, getting momentum back is far harder than keeping it.

The Usual Fixes Are Expensive And Short-Lived

When growth stalls, most leadership teams reach for the same playbook, usually in the same order. Each move feels decisive. Very few of them last.

Work harder. More calls, more campaigns, more pressure. Effort goes up. Results don’t, because effort was never the problem.

Fire the leader. Somebody has to own the miss, and it’s usually the head of sales or revenue. The average Chief Revenue Officer now lasts somewhere between 17 and 25 months, the shortest tenure in the C-suite. Most of them aren’t failing for lack of talent. They’re dropped into a broken system and given a year to fix something nobody has diagnosed.

Hire a new one. A replacement costs mid-six figures fully loaded, takes months to find, and months more to get traction. They arrive with a guess at the solution, and usually the playbook that worked at their last company, before anyone has defined the actual gap. Then the clock starts again.

Bring in a consultant. Six weeks later you get a thorough deck. Everyone nods. Then Monday morning arrives and the company runs the same business it ran before, with the same problems and nobody accountable for making the changes to fix them. The consulting model is built to sell the next engagement, not to be the last one.

Send the team to a conference. The leadership retreat. The sales kickoff. The motivational speaker. People come back energized. Two weeks later, the energy is gone and the operating rhythm hasn’t changed.

None of these are bad ideas on their own. The problem is that each one treats a symptom. A year and a lot of money later, the real constraint is still unnamed.

That's why we built Trifecta. We don't sell decks. We don't sell retainers. We name the constraint, blueprint the fix, and install it with your team until they own it. Then we leave.

Three Questions to Find Your Constraint This Week

You don't need us to start. Run these before your next leadership meeting.

1. Ask for one number three ways. Ask marketing, sales and finance, separately, for last quarter's revenue picture. Ten minutes. If the three stories don't reconcile, and they usually don’t, then you've found your first source of drag.

2. Trace ten deals backward. Pull the last ten deals that stalled or were lost, and mark where each one stopped moving. An hour, maybe two. If most stopped at a handoff (marketing to sales, proposal to signature, sales to delivery), your constraint lives between functions, not inside one.

3. Put one name next to every priority. List your top five growth priorities for the quarter and write one owner beside each. Five minutes. Any priority with two names, a department name, or your own name on it is a priority nobody owns.

If all three come back clean, you probably don't need us. If they don't, you now know where to look.

A priority with two names on it has no owner.

Think Of Your Company Like A House

A house runs on systems. Electrical, plumbing, heating and air. Most days you never think about them. When you flip a switch, the light comes on.

But every so often, something stops working the way it should. The breaker keeps tripping. You can keep resetting it. Or you can call someone to find out why it trips.

A good electrician doesn’t ask to move in. They don’t ask for a retainer. They trace the fault to its source, draw the fix before anything gets torn open, rewires it alongside the people who live there, and leave the panel labeled so the house runs better than they found it. (And so you're not calling them back next month.)

You need them when the system needs expert attention.

Growth works the same way. Your company already has a permanent team that runs the business every day, and that team should stay in charge. What’s often missing is senior specialists for a defined period, who can find what’s broken, fix it at the source, and hand a working system back to the people who will run it.

That’s Trifecta. Not a new department. Not a permanent consultant. A senior team that diagnoses the constraint, installs the fix with your people, and is finished when your team runs it without us.

Most firms optimize for the next engagement. We optimize to be the last one.

What We Believe About Growth

Four ideas shape everything we do.

1. Marketing, Sales, and Finance need one revenue fact base.

In most companies, each function keeps its own version of the truth. Marketing counts leads. Sales counts pipeline. Finance counts what actually closed. All three numbers are accurate, and none of them agree. So every leadership meeting starts with an argument about whose number is right, instead of a decision about what to do next. Growth starts when everyone works from the same set of facts.

2. The constraint is usually between functions, not inside one.

This is the one most leaders miss. Every department can show you clean numbers while growth goes missing in the handoffs between them: the lead marketing passed that sales never worked, the deal sales closed that finance didn’t forecast, the strategy the executive team set that never reached the front line. We call this drag: friction that eats effort and produces no forward motion.

Industry research suggests misalignment between sales and marketing alone costs B2B companies 10% or more of revenue every year. Because drag lives between departments, nobody owns it. That’s exactly why it survives every reorganization and every new hire.Drag has an opposite. Traction is what turns effort into forward motion. Most companies don't need more effort. They need less drag and more traction on the effort they already spend.

3. Trifecta turns shared truth into an operating cadence.

A shared fact base is worthless if nobody acts on it. So we build the rhythm that puts it to work: weekly deal and demand reviews, monthly scorecard and forecast discipline, quarterly resource and focus planning. Every key number has a named owner, in writing. Meetings stop being updates and start being decisions.

4. Growth is the outcome of alignment around an operating system.

Growth isn’t something you buy, hire, or motivate your way into. It’s what happens when the whole company is pointed at the same facts, running the same cadence, with clear owners at every level. Install that alignment around an operating system, and growth stops depending on heroics. It becomes repeatable.

Trifecta's Growth OS: Diagnose, Direct, Deliver

One engagement. Three phases. Six months. Your team owns it at the end.

Diagnose (first six weeks). We find the real constraint, not the presenting symptom. That means a hard look at your market and ideal customer, your pipeline and forecast, your message and positioning, and how decisions actually move through the company. Your team participates as the evidence comes in. What you get is the Growth Operating System Blueprint: the constraints named and the build that removes it, scoped and priced. Often it's the specific, uncomfortable diagnosis nobody inside the building is in a position to give. Nothing gets built before it is named.

Direct (30 to 60 days). We turn the findings into infrastructure by building what the Blueprint specifies. Named owners and decision rights. An actionable and targeted marketing strategy. A forecast model and pipeline standards. Scorecards and an operating cadence. A sales methodology and playbook. The blueprint becomes something people run, not a document they file.

Deliver (30 to 90 days). We run the rhythm alongside your team until the numbers move and your people take over. Weekly reviews. Monthly forecast discipline. Quarterly planning. A rolling 90-day execution roadmap. When your team runs it without us, we're done. That isn't an aspiration. It's the design.

What stays behind isn’t a deck. It’s named owners, live scorecards, and a weekly cadence that keeps working after we leave.

Senior Operators, In The Room

Trifecta is two people, and we’re both in every engagement. The people who sell the work are the people who do it. No junior analysts. No hand-off to an account team.

We came to the same problem from opposite ends of the same hallway. Gary spent the last 12 years as a Chief Revenue Officer, building forecast discipline that held inside a 95 to 105% band for eight straight years on a $50 million book, through double-digit growth every year. Brian spent 20 years accountable for what the market did next, installing the positioning, message and demand system that resulted in explosive growth, including taking a B2B technology company from $100 million to $164 million in four years.

Gary heard the stall in the field as a sales problem. Brian saw it upstream as a marketing problem. It was the same break from different starting places. Together, that's where we do our best work: same evidence, same room, one answer. You don't leave with a marketing plan and a sales plan. You leave with one revenue growth system.

We are selective. We take a small number of engagements at a time because we’re both in every room. You’re a fit if growth has plateaued, you can’t point to the one thing holding the number back, you’re still personally in every deal that matters, and you’d rather hear the uncomfortable truth than the comfortable deflection you’ve been hearing.

If that sounds like your company, let’s talk. Thirty minutes, no pitch deck. Just the questions that locate the real constraint, whether or not the answer involves us.

Unstuck. Unblocked. Unleashed.

Trifecta is a growth practice for owner-led companies between $5M and $100M whose growth has stalled. Two senior operators, one from revenue and one from marketing, in every engagement. We name the constraint, blueprint the fix, and install it with your team until they own it. Then we leave.

Install the system. Create the growth.
